The Laser Welder That Almost Cost Us a Client: A Tungaloy Story
In March 2024, I stood next to our workbench while a client ran her finger along a weld seam. She didn't shout. That was worse. She just looked at me and said, “This won't work.”
The twelve laser-cut steel panels were spread across the shop. They were supposed to be the centerpiece of a hotel lobby—intricate laser cutter ornaments, each sheet etched with a geometric pattern and welded to a slim steel frame. I’d been proud of the laser-cut part. The welding, though, was another story.
The Order That Looked Easy
The client came to us through a referral. She runs a design studio that works with high-end interiors. Her exact words: “We need metal panels that look expensive, because they are expensive.” I’d handled custom machining orders for years, mostly with Tungaloy tools. I bought it. And for the first two panels, it was magical. I could zipper two thin sheets together with almost no distortion. I showed my co-worker and said, “Why didn’t we get this earlier?” (Because I hadn’t done enough research, that’s why.)
The trouble started when I tried to weld thicker frame material. The handheld unit didn’t have the stability of a fixed arm. My hand moved a fraction of a millimeter, and the weld puddle went exactly where I didn’t want it. I started over-smoothing the bad spots, which made them worse. By the third panel, I had a row of cheese-colored oxides that no amount of brushing would hide.
From the outside, a portable laser welder looks like the perfect shortcut: point, click, done. The reality is that production-quality welding needs consistent travel speed, stable shielding gas, and often a robot—a laser welding cobot system, for example—or at least a very steady pair of hands. My hands were steady, but not cobot-steady.
I didn’t have hard data on how many hours I lost to “fixing” my own work—I wish I had tracked that. My best guess is we burned 30-40 hours on rework, which wiped out any money saved on the welder.
When the Client Noticed
The client was scheduled to see the panels on a Thursday. On Tuesday, I looked at them under the shop lights and felt a knot in my stomach. I took out my Tungaloy end mills and tried to machine the worst welds flat. That worked about as well as trying to frost a cake with a hammer. What I Learned
The order cost us money: roughly $2,000 in extra labor plus a high-weld-quality lesson. But the bigger cost was almost our reputation. In custom work, the first impression is the only impression. If your output looks cheap, the client assumes you are cheap. The $50 difference in tooling or the $3,000 difference in equipment is nothing compared to the value of a clean finish.
(I still have the Xtool. It’s a decent machine for small hobby projects. But I’ll never use it for client-facing production again.)

- Ask whether the machine fits production, not just an Instagram video.
- A laser welding cobot system is a real investment, but for repeatable work it might be the right one.

- And before you spend money on a shortcut, ask what happens if it goes wrong. The answer might be twelve panels, one angry client, and a lot of grinding dust.
That’s the story. I don’t have a neat statistic to finish with—just a bill for rework and a renewed respect for quality. The panels went up in the lobby last month. They look great. Nobody asks how we made them. But if the welds had stayed the way they were, everybody would have noticed.
